A fractional CDO — or fractional Chief Digital Officer — is an experienced digital executive who works with an organisation on a part-time, interim, or project basis rather than as a full-time hire. The model has become increasingly common as businesses recognise the need for senior digital leadership without the cost or commitment of a permanent C-suite role.
What the role covers
The scope depends on the business, but typically includes digital strategy, technology decision-making, team structure, and digital operations. A fractional CDO might lead a transformation programme, define a technology roadmap, advise on build vs buy decisions, or help a board understand the digital risks in the business. Unlike a consultant who produces a report, a fractional CDO takes accountability for outcomes — they operate, not just advise.
When it makes sense
The model works best when a business has a clear digital need but isn't yet at the stage where a full-time CDO makes commercial sense. This is common in growth-stage companies, businesses undergoing transformation, or organisations filling a capability gap while they hire. It also works well when the need is project-specific — launching a digital product, building a data foundation, or leading an AI programme — rather than ongoing.
- You need senior digital leadership but can't justify a full-time hire
- You're at an inflection point: fundraise, new market, or digital pivot
- You need someone who can operate, not just advise
- Your board needs a credible digital voice it doesn't currently have
What to look for
The best fractional CDOs have deep operating experience — they've built and run digital teams before, not just consulted on them. Look for someone who has worked in similar contexts to yours in terms of scale, sector, and geography, and who is explicit about how they structure their time across clients. Ask for references from operating engagements, not advisory ones.
Want to talk through any of this?
The most important question before engaging a fractional CDO is whether the scope is clear. A fixed-term engagement with defined outcomes is far more likely to deliver value than an open-ended retainer without a mandate.
